Cold email tools are sold by the people who teach cold email: agency founders, affiliates on 20–40% recurring commission, Skool communities and AppSumo launches. Paid ads and outbound barely feature.

Cold email software spreads through the people who teach cold email. The three leaders each found one channel that suited them early. Instantly started out as an agency and turned that agency's clients into its first customers, then used an AppSumo launch and a Facebook group. lemlist grew on its founder's audience and on Product Hunt. Smartlead won agencies by paying affiliates lifetime commission and selling white-label. All three now pay commission to creators who teach people how to "start an agency". If you enter this market, you are buying shelf space in someone's curriculum, whether you want to or not.

So what

In this category the commission rate is part of the product. Smartlead pays affiliates up to 35% for the life of the customer and Instantly up to 40% recurring. A newcomer offering 20% for 12 months will not show up in the tutorials where buyers pick their stack.

Three things stand out.

  • Instantly's ladder rewards volume, not the first sale. The top rate only applies from the 76th referral. Its own worked example, 100 active referrals on the $97 Hypergrowth plan, pays about $2,667.50 a month (Instantly). The programme is built for creators who send hundreds of students, not bloggers who send a handful.
  • Smartlead's lifetime term is the strongest offer here. Its tiers count monthly conversions and are recalculated each month (Smartlead). That is a programme for YouTubers and community owners with steady inflow. The 90-day cookie suits buyers who watch a course for weeks before signing up.
  • lemlist pays more like a classic SaaS. It pays 25% for 12 months with a clawback (lemlist), which fits lemlist's higher price and its team buyers more than solo agency starters.

EmailBison has no public affiliate programme that this pass could find. Search results for "Bison affiliate" point to bisonapp.com, a different company. EmailBison appears to grow through invitations, private Slack support and word of mouth among high-volume agencies (OutboundSync spotlight, Jul 2026). Not confirmed.

What worked, by vendor

Instantly: agency first, then AppSumo, then a community

Instantly's first customers were its founders' own lead-gen agency clients. Raul Kaevand moved 22 agency clients onto the SaaS, and in his words "the first agency clients became the first SaaS clients" (GetLatka, Jun 2023). Next came an AppSumo lifetime deal. It brought in 3,000–4,000 users in about two months, and Instantly also used those users to fill its warmup pool with real mailboxes (Discovered Labs podcast, May 2023). The AppSumo deal is now sold out, with a 4.78★ rating from 65 reviews (AppSumo).

The third channel was its Facebook group, "Cold Email Masterclass by Instantly". It had 6,000 members in GetLatka's account and 18,000+ in the podcast. Weekly founder YouTube videos and SEO on the brand term filled out the mix. GetLatka estimates Instantly at $38.2M revenue in 2026 with 200 staff and no outside funding (GetLatka, Oct 2026).

The AppSumo trick

For a warmup-based product, a lifetime deal does more than bring in cash. Every lifetime user is a real mailbox in the warmup network. The deal pays for itself in deliverability even if those users never pay a monthly fee. See Built-in warmup and Does warmup work?.

lemlist: the founder as a media company

lemlist launched in 2018. Its beta, posted in a sales-prospecting Facebook group, got about 300 sign-ups. Guillaume Moubeche then built a combined audience of 500,000+ followers by building in public, and the company grew to $28M ARR at 40% EBITDA without outside funding (Growth Unhinged, Oct 2024). Product Hunt mattered early: lemlist was #1 Product of the Day in January 2018 (415 upvotes) and again in January 2019 (613 upvotes). Later launches got about half that attention, 220 in 2021 and 307 in 2023 (Product Hunt). lemwarm, given away free, was its free-tool wedge. See lemlist.

Smartlead: affiliates plus white-label

Smartlead's site is mostly agency testimonials. "We have about 15 companies and we use Smartlead for all of them," says one. Another manages 7,767+ inboxes (Smartlead). Lifetime affiliate commission and a $29-per-client white-label workspace (pricing, Oct 2026) mean every agency that teaches is also a reseller. GetLatka estimates $14M ARR for 2024 (GetLatka). Guru traffic churns

Customers who arrive through "start an agency" content churn fast. Instantly reported about 10% monthly churn in its early period and fought it with content and onboarding rather than product changes (GetLatka, Jun 2023). Most of these students never land a client. Budget for it.

Gap in the record

This pass found no public data on Instantly's or Smartlead's current YouTube subscriber counts or Facebook/Skool community sizes, or on how much affiliates contribute to revenue. Only 2023 community figures are on record. Paid acquisition (Google/Meta ads) spend is also unknown.

2025–2026 shifts

  • Instantly moved into services. Its VIP managed outbound is sold through white-label agency partners, so the platform now competes with some of its own customers (Instantly).
  • Clay became a distribution hub and a competitor. Its marketplace of 186 experts and "~100 GTM engineer job listings" a month (Clay blog, Apr 2026) sends users to whichever sequencer it integrates. That is six Clay-built ones, and EmailBison is not among them (Clay integrations). Clay now also ships its own Clay Sequencer. See GTM engineers and Clay.
  • Skool replaced Facebook groups as the default community format for vendors and gurus (The info economy).

What this means for an entrant

  • Pay at least 30% recurring, lifetime, from the first referral. Instantly makes affiliates reach 76 referrals before paying 40%, and Smartlead resets tiers monthly. A flat 35–40% lifetime from referral #1 is the simplest offer that beats both, and it costs you nothing until someone pays.
  • Start from an agency's book. Instantly's first 22 customers came from its founders' own agency. Partner with two or three agencies running 50–100+ clients (see Lead-gen agencies) before any public launch. Their clients and their case studies are your first distribution.
  • Use a lifetime deal for your network, not for revenue. If you run warmup, a capped AppSumo deal fills the pool with real mailboxes. Cap it hard. Lifetime users become support load.
  • Run your own Skool, not just a sponsorship. Free courses on deliverability, DNS and copy, hosted by your team, capture the "how do I start" query that gurus monetise.

  • Court operator agencies, not students. Guru-sourced users churn around 10% a month. One 110-client agency (see Lead-gen agencies) is worth more than 200 students.
