Search is a minor channel for the leaders and a fight over borrowed demand for everyone else. Instantly gets about 78% of its desktop visits direct and Smartlead 83% (Similarweb desktop panel estimates, August 2026). Their brands are searched more than the category: "lemlist" sits at 74K a month and "instantly ai" at 33.1K, against 14.8K for "cold email" (Exploding Topics buckets; see The keyword landscape). The challengers that do grow through search, Salesforge above all, do it by publishing pages about the leaders.
Four facts frame the section:
- Page count does not predict reach. ReachInbox declares about 19.7M
/people/URLs (our arithmetic from 1,584 sitemap files; 1.34M were actually walked) and ranks for about 577 keywords. PlusVibe has 3,042 unique template pages and 86% direct traffic. - The people-directory era is over. Apollo returns 410 Gone for every
/people/,/companies/and/directory/URL. Clay is now the one publishing named executives' emails at scale. - Nobody wins their own matchup. In our search samples, neither Instantly nor Smartlead ranked for "smartlead vs instantly" or for its own "review" query. Rival vendors wrote 27 of 63 head-term results (Affiliate and review-site SEO).
- AI answers are decided on third-party pages. In one study 71.9% of products recommended in Google AI Overviews were named without their own site being cited. The llms.txt files 21 of 33 vendors ship get almost no bot traffic (llms.txt, pricing.md and AI crawlers).
Sitemap counts, AEO files and subdomains come from our crawl of 5 October 2026 (the scoreboard), corrected by the player passes. Traffic figures are third-party panel estimates (Similarweb or Semrush, as labelled). Several Semrush totals are inflated by Bangladesh desktop traffic we treat as noise. Search positions come from our search tool, not a Google rank tracker.

Crawler errors the passes corrected: the "hubspot" stack hint is a false positive on most rows; PlusVibe's 6,084 URLs are 3,042 listed twice; Woodpecker's ~1,118-URL blog sitemap is not referenced from robots.txt, so the crawler missed it; Apollo's directory paths return 410; ReachInbox's ~19.7M is arithmetic, not a count.
Five strategic patterns
1. Brand and community outrank pages
The three biggest brands treat search as support. Instantly has 1,401 posts and lives on direct traffic, a Facebook group reported at over 50,000 members (secondary, undated) and affiliates. lemlist gets about a tenth of its 705K visits from organic search (Semrush) and grows through its founder. Clay's "~20k person Slack" (vendor-claimed) and Clay Clubs made "Clay" a search term. Woodpecker shows the reverse: a large blog and a 101K-subscriber YouTube channel on a low-authority site, with about 13.6K organic visits a month (Content engines).
2. Programmatic SEO works only on data you own
Rich families built on owned data hold up: Clay's company dossiers ranked first for their exact queries in our checks, and Hunter's technology pages draw on its own crawl. Thin families built on scraped rows do not: PlusVibe's crossed-variable templates and ReachInbox's challenged /people/ pages earn nothing visible. The two strongest data brands are pruning: Apollo returns 410 and Clay deleted its headcount family. Google's scaled content abuse policy and GDPR Art. 14 apply to the same pages (Programmatic SEO).
3. Other vendors' brands are the main demand source
Salesforge has 592 English vs/alternative/review URLs. 181 of its 248 vs pages compare two rivals and do not mention Salesforge, and rival brands sit among its top organic terms. Instantly names Smartlead in 10 URLs; Smartlead names Instantly once. Salesforge's content lead says the pages also "allow us to bid on competitor-branded keywords" (Surfer case study, a vendor writing about a customer). Credible pages concede something and attach dated prices. The weakest are undated feature grids with wrong claims (Comparison and alternatives pages).
4. Ecosystem directories are the link engine
Instantly (51 experts), Smartlead (104 partners), lemlist (143), Saleshandy (574 agency URLs, 233 of them service-by-country pages) and Salesforge (727 agencies, reviewed without consent) all publish agency profiles. The ranking value is small. The real value is that every listed agency has a reason to link back and stay on the platform. Saleshandy's one-agency Ukraine page still came first for its query in our check.
5. Agent-readiness is a commodity, and its value is unproven
llms.txt, pricing.md, Mintlify docs with llms-full and an MCP server are close to standard: 21 of 33 domains ship llms.txt and 7 ship pricing.md. Independent studies find 97% of llms.txt files receive zero requests and no measurable citation effect. Two differences do matter. Robots policy decides whether answer bots can fetch you at all. And files drift: Instantly's llms.txt quotes Growth at $37 while its pricing.md says $47 (October 2026). Hunter, Saleshandy and AgentMail treat MCP and agent setup guides as distribution, not as citation bait (llms.txt, pricing.md and AI crawlers, Who AI answer engines recommend).

The open clusters line up with The wedge: Europe, agencies and replies. They are small in volume and high in intent, and the leaders' volume incentives keep them away from the legal ones.
No keyword-level ranking data, Search Console data or per-folder traffic was available for any competitor. DE/FR/NL/ES volumes are unknown beyond Google Trends ratios. The playbooks start by buying that data.
What this means for an entrant
- Do not out-publish anyone. Instantly, Clay and the Forge have tens of thousands of URLs. Win the clusters they leave empty, with fewer and better pages (Search playbook for an EU-native agency platform).
- Make the rule engine the content. A public, versioned country ruleset in English and German, with a free checker on top, owns the EU legal cluster and demos the product in one asset (EU/EEA country matrix, EU-native compliant outbound).
- Write the comparison pages the leaders will not. Dated, priced, with concessions, from an overlay vendor that integrates with all three sequencers.
- Copy the cheap AEO kit and spend the real effort off-site. Ship robots rules, generated llms.txt and pricing.md, a compliance file and an MCP server in week one. Then work on getting named on the GDPR blogs, listicles, G2 and Reddit threads that answer engines quote (AEO playbook: being the answer).
- Stay out of the risky lanes. No people pages, no "[industry] email list" pages, no fake ratings, no fake translations, no prompt injection. An EU vendor selling governed outbound cannot carry any of them (Trust as positioning).
